Another update:
The second appointment with the expert / architect (an acquaintance of ours / retired civil servant) was unfortunately not very enlightening, or rather, he was only able to give us a few more minor details. This might be because (we have the feeling) the expert personally finds the property too expensive and was very pessimistic. I usually prefer someone who is conservative and doesn’t sugarcoat things, but this was noticeable here. He wanted to encourage us more to build new outside.
Example: He advised against KFW because it is too complex, yet insulating the entire house would cost about 40TE (excluding the attic)... Heat pump and solar currently not available (waiting time around 6 months and costs about 80TE)

Insulation of the exterior facade
Insulation of the attic (but not attic conversion, as it is too complex / expensive) – so give up on that area here – the roof is still good, possibly have small gaps repaired by a roofer
New electrical system
Partly remove floors, have them refinished
2 new bathrooms
2 wall cutouts (beams)
Windows functional but to be replaced as part of insulation
Move some heaters forward and create niches
Leave heating including pipes as is or heat pump including photovoltaics (apparently not currently available)
Basement insulation
Renew front door
Painting work etc. is clear.
Where are the main cost drivers? Roughly 200TE for renovation according to him, but he wouldn’t do it.
Yesterday, we definitely realized that we need a construction supervisor who has certain companies / people on hand and can advise us accordingly. Someone who can estimate current prices and also assess the current situation.
A question to the group: if insulation costs 40TE, is this measure even "worth it"? I could heat for quite a long time for that...
