If the topic is still interesting at all: How exactly did you measure? Laptop/PC connected to the router via cable to the internet as a reference for the available internet speed? With which corresponding app did you then measure Wi-Fi and how? To the internet or only in the LAN? The latter would be the only meaningful variant.

Otherwise, the access points may have since automatically found free channels. Or the neighbors are not home yet.

Had a similar problem with the LR.
Then I connected it directly to the [PoeSwitch] with a short cable. Tried 2-3 times, then I was able to access it again.
I blamed the too long cable and the non-[unifi-switch].
Since then, I can configure it again from a distance.

I set up my USG with 2x UAP-AC-LR a year ago and since then everything has been running smoothly!

I can still remember two things:
1) Firewall off
2) Do not switch the PC/laptop on which the Controller is installed

You have to delete (forget) the APs in the controller. Then reset and rebind. This is not done with a mobile phone but with Cloudkey, laptop with controller... The throughput also depends on which network (2.4 GHz or 5 GHz) you are on, how many other users are logged in, how the reception is.... I always recommend the NanoHDs. Faster, smaller, more energy-efficient, longer support... Once set up, you make a backup of the controller. Thus, in the event of a complete loss, restoration is only a matter of a few clicks.

Unfortunately, I was a bit busy and can only respond now! One reason I got the Unifi is that you can now also configure it with the peer app. But even with the computer and controller it simply does not work! Once it showed me an access point but I could not access it, the next morning it was gone again. Now it blinks blue in the app, is shown to me, but not in the controller. Also, in the app I have no access to the APs. At the beginning, I was able to enter access data for one, but I never got back on it!

Have you tried it without PoE?
