Architect delays renovation and forgets agreements. What to do?

It's annoying, but apparently you as builders have to take on more project responsibility than before.

Thanks to Gerddieter and 11ant for the additional opinions. Precisely because the recommended approaches go in different directions, the contributions are very helpful for our formation of opinion. Overall, we can see a bit more clearly now.

We have set a deadline for the schedule with the architect. If something comes up, we will demand a weekly update of the plan and insight into the construction log.

Additionally, consult a lawyer to find out whether, when the final invoice for HOAI Phase 8 arrives, proof should be requested that the schedule and log have been maintained throughout the entire phase and, if necessary, reduce the payment.

We already thought we were extremely forward-looking a year ago when we decided not to organize the renovation ourselves but to hire an architect who "takes care of everything" :(

It seems so, correct. I really like the proposed structured way of working and we will try to move in this direction.

A weekly update must not, however, mean continuing to guess a new move-in date every week. The plan only makes sense if it is binding from the start and all deviations refer to Plan 1.0.0.0. What may and probably urgently should be provided weekly here are REPORTS. The deviations presented in the reports, however, must not create new PLANS, but the report of this week must state how these deviations will be remedied so that the report of the following week already documents the corrective measures and the one of the week after next already documents the restored plan congruence. Without the architect constantly and timely accompanying the insight into the construction log, this does not work. In the current situation, this can only mean his presence at the construction site at least three times a week! Otherwise, you would not be approaching the goal of a move-in ready house, but merely that of improved documentation for the damages claim process.

Thanks to 11ant for the nice summary of the schedule. This is almost like a guide to project planning in general.

Current status: The architect apparently realized that we are serious, worked through the weekend, and sent a schedule late yesterday evening. It looks like I imagined it (a Gantt chart with all upcoming steps). According to this plan, it will now take a few weeks longer than the last verbal commitment, but for this we now finally have something that appears realistic more than three months after the start of construction. We are very annoyed that we were too lenient for such a long time and did not press hard enough.

Next step: Meeting tomorrow. I have asked to receive the Bautagabuch as preparation. Let’s see what comes of it.
